Why Your Lingerie Doesn't Fit Across the Size Run (And What to Do Before Production)

The sample fits. You've spent three rounds and several thousand pounds getting it to this point, and the size 10 is good. The cup shape is right. The underwire sits where it should. The wing length is correct for the intended silhouette. You approve it and move to grading.

Six weeks later, the size set arrives. You try the size 10 again. Still good. Then the size 16. The cup is pulling forward. The underwire is sitting higher than it should. The wing is cutting into the side breast. It's not the same garment at a different scale. It's a different garment with the same design intent and a completely different fit reality.

This is one of the most common and most expensive problems in independent lingerie and swimwear development. It arrives after the creative work is done, after the sampling investment has been made, and at the stage where the pressure to move toward production is highest. It's also, in most cases, predictable, because the reasons it happen are structural, not accidental.

Grade Rules Were Not Designed for Bodies. They Were Designed for Factories.

‍ ‍

Standard grade rules (the increments by which a pattern is scaled up and down across a size run) were established decades ago. Their origin is manufacturing efficiency, not body research. They were developed to allow factories to produce a range of sizes from a single pattern block with minimal re-cutting and maximal production speed. They reflect the economic priorities of mass manufacturing, not the proportional diversity of bodies.

The consequences of this are significant in intimate apparel and almost entirely invisible in woven outerwear.

In a woven jacket, adding 4cm to the chest circumference across two sizes produces a result that's proportionally imprecise but functionally acceptable. The jacket hangs differently. Most customers tolerate the difference.

‍ ‍

In a wired bra, adding 4cm to the chest circumference without proportionally adjusting the cup projection, the underwire depth, the apex position, and the wing angle doesn't produce a larger bra. It produces a bra that fits a larger band but has a cup relationship calibrated for a smaller one. The underwire cuts in because it wasn't widened at the correct rate. The cup pulls forward because the projection wasn't increased to match the additional volume. The wire migrates because the channel wasn't repositioned to follow the body it's now sitting against.

Standard grade rules don't automatically make those adjustments. They add and subtract from set points on the pattern according to a formula that was not developed from fit research in the intimate apparel category. Using them without category-specific modification produces garments that fit one size accurately and grade away from accuracy in both directions. This is not an edge case. This is the default outcome.

The Block Is the Starting Point, Not the Solution

‍ ‍

Most factories work from a standard block: a base pattern that represents their interpretation of a core size, from which all other sizes are graded. The block determines the starting point of the entire fit. If it doesn't accurately represent your target customer's body, no amount of revision at the sample stage will correct the underlying fit problem. You're always adjusting away from the wrong reference point.

For independent brands producing lingerie for a specific customer (a fuller-cup brand, a brand targeting athletic bodies, a brand serving a customer who is consistently underserved by standard sizing) the factory's standard block is unlikely to be the right starting point. It was developed for a different customer, probably in a different decade, and has been modified incrementally over time to produce a result that works for the factory's existing client base rather than yours.

The question to ask before signing off on a first sample: where did this block come from, and who is it designed to fit? If the factory can't answer that question specifically, the block has not been validated against your target customer. It has been inherited from a previous specification and applied to yours.

Developing a proprietary block is an investment that isn't always right for a first collection. But understanding the limitations of the block you're working from determines how you read the fit sessions and how you manage the grading process. You can't pressure-test something you don't know exists.

Why the Size Extremes Tell You More Than the Core Size

‍ ‍

Sampling at the core size is where most development budgets end. The first sample is in a 32B or a 34C, or a size 10 for swimwear: the size where the factory's block is most accurate, the fit model is most likely to be available, and the brand's design intent is most legible.

‍ ‍

The size extremes (the smallest and largest sizes in the range) are where grading decisions become visible, where block limitations compound, and where fit problems that were tolerable at the core become commercially significant. A 30G customer who can't wear your bra because the underwire was graded to a width calibrated for a 32 back is not a niche problem. She's a customer who has been failed by a grading decision made without her in mind.

Brands that launch with a size 30 to 38, B to G range without fitting any samples outside the core size don't know whether their product works at the extremes. They'll find out from customer returns, negative reviews, and fit complaints: all of which are more expensive to resolve post-launch than they would have been to prevent at the size set stage.

The minimum useful size set review is: the core size (which you already have), one size up from the largest end of the range, and one size down from the smallest end. Three fit sessions will identify the majority of grading problems. It's not a comprehensive review. It's a realistic one for a first collection budget, and it's significantly better than no review at all.

How to Read a Graded Size Set Before Approving It

When a graded size set arrives, most founders look at whether the garments are aesthetically consistent. They're looking for the design intent to be legible across the range, and if it is, they approve and move to production.

‍ ‍

A useful size set review assesses something different: whether the structural relationship between the garment and the body it's designed for is consistent across the size run. That's a different check, and it requires fitting, not looking.

‍ ‍

On each size in the set, assess the following: does the underwire (or structure) sit at the correct position relative to the body at this size? Is the cup shape consistent with the core size, or is it pulling, gaping, or distorting? Is the closure positioned correctly at the back, or has the wing proportioned in a way that pushes it higher or lower than intended? Does the strap length relationship work at this size, or does the angle of the shoulder straps change in a way that affects function?

For swimwear: does the crotch point sit correctly at the larger sizes, or has grading moved it in a way that creates coverage issues? Is the bust support consistent across the size range, or does the structure lose function at the extremes?

‍ ‍

These are fit questions, not aesthetic ones. They require a body, not a hanger. A hanger review of a size set will confirm that the fabric is cut to the right dimensions. It will not identify a grading problem. Dimensions are not fit.

What to Do If the Size Set Has Problems

‍ ‍

The most common response to a problematic size set is to approve it anyway, because the investment is already made and the production timeline is pressing. This is an understandable decision and almost always the wrong one.

‍ ‍

A grading problem that enters production enters every unit. A 32G with a too-narrow underwire is not a sample problem. It's a production problem that will generate returns, reviews, and customer service costs proportional to the number of units sold. The cost of resolving a grading problem in a size set is the cost of revising a pattern and re-sampling. The cost of resolving it post-production is the cost of the entire affected inventory plus returns handling plus the brand damage of a customer experience that should have been caught earlier.

There is no version of this where approving a known problem and hoping for the best is a commercial win.

If a size set has fit problems at the extremes, the decision tree is: are the problems specific to the pattern grade, or do they suggest a block issue? If they're grade-specific, they can often be addressed with targeted pattern adjustment and a partial re-grade of the affected sizes. If they suggest a block problem, the fix is more fundamental and worth understanding fully before proceeding.

In either case, getting a second opinion from a technical specialist before signing off on production is not a delay. It's insurance against a more expensive problem arriving at a point where there is no good solution.

The Relationship Between Fit Model Selection and Grade Consistency

‍ ‍

The fit model determines the reference body from which all grading decisions are made. If the fit model doesn't accurately represent your target customer at the core size (in height, in posture, in the shape and position of their breast tissue) the grade is being applied from a starting point that doesn't represent the customer it's intended to serve.

‍ ‍

Fit models are sourced from specialist agencies with databases of models who have documented and consistent measurements. The value of a professional fit model isn't only that they're available and experienced with fitting. It's that their measurements are known, repeatable, and comparable to the population data that informs your target size range.

‍ ‍

For extended-size ranges in particular: fitting only the core size with a standard fit model and grading outward without fitting the larger sizes produces a size run calibrated from a body type that may not exist in the upper half of the range. The result is a range that fits the core size customer well and fits progressively less well as it moves away from that reference. This is the most common fit profile of under-invested independent lingerie ranges, and customers notice it even when they don't have the language to describe it. They just don't buy.

Fitting at least one size from each end of the range, using a fit model representative of that size, is the minimum useful investment in size-run consistency. It doesn't need to happen at every revision round. It needs to happen before approving the graded size set for production.
